Ron Crabtree, host of MetaPod, with Lupe and Steve as guests

In a world where operational leaders face mounting pressures, getting more out of your people without burning them out is not just a strategy, but a necessity. In the latest episode of MetaPod, host Ron Crabtree is joined by Lupe Munoz and Steve McKeon, co-hosts of The Leadership Exchange Podcast, for a powerful discussion about how leadership, culture, and systems must align to support continuous improvement and long-term success.

Leadership Starts with Trust

Most cultural transformation efforts fail not due to poor strategy but because the human element is ignored. Trust is foundational and measurable. In their work, Lupe and Steve use employee interviews, surveys, and even linguistic cues (such as “we” vs. “they”) to gauge team sentiment and trust levels.

One of their go-to tools for uncovering gaps is the affinity diagram. This allows leaders to collect feedback, group themes, and prioritize actions. They also recommend using maturity models and force field analyses to understand organizational readiness and resistance points.

Diagnosing High-Performance Teams

The conversation then shifts to what makes a high-performance team tick. Beyond leadership, the team’s dynamics, accountability, and psychological safety are essential. Leaders should observe how teams respond to newcomers, how inclusive decision-making is, and whether employees feel comfortable giving feedback.

Metrics like turnover, transfer rates, and internal complaint volumes are often overlooked indicators of deeper cultural issues. You can’t fix what you don’t measure!

They also emphasize that a leader’s behavior sets the tone. If the top of the organization isn’t modeling servant leadership, listening actively, or reinforcing a shared purpose, the rest of the team won’t either.

Systems That Support Change

Leadership and teamwork are critical, but without the right systems in place, sustainability is unlikely. Lupe and Steve identify communication breakdowns, lack of training infrastructure, and limited employee development pathways as common systemic pitfalls. They emphasize that many organizations are good by accident, but if your culture isn’t designed intentionally, it’s difficult to sustain through leadership transitions or generational shifts.

The duo encourages companies to look closely at onboarding systems, communication loops, and how opportunity is shared across the organization. Sharing vision and strategy transparently, cascading it through performance objectives, and building in 360-degree feedback loops all help reinforce alignment.

Practical Advice for Leaders

To close the episode, Ron asks for practical advice leaders can take back to their teams. The key themes include:

  • Self-reflection: Leaders must evaluate their behaviors and increase face time with their teams.
  • Transparency: Share vision, values, and strategies openly. Don’t leave them buried in slide decks.
  • Servant leadership: Model the behaviors you want to see, and give authority back to the team where appropriate.
  • Sustainability tools: Use frameworks like The Wheel of Sustainability by Adam Lawrence to help changes stick.
  • Situational leadership: Adapt your leadership style as the organization matures and evolves.

As Ron points out, what works today may not work three months from now. Flexibility and a continuous learning mindset are essential.
